Custom Logo Watch Program for a Tel Aviv Accessories Label

Adar Studio, a small accessories label based in Tel Aviv, found KODA through a custom watch listing on Alibaba — a $12.90–13.20 quartz model with a 2-piece minimum order listed. The founder, Noa, had been running an online jewelry and leather goods business for two years and wanted to add a logo watch as a new line to test, not a full pivot.
Her opening message asked for one number: total price, including shipping, for 100 custom watches with 100 matching lined gift boxes. It was well below KODA's real minimum — 300 pieces for steel cases, 500 for alloy. Instead of quoting a rough estimate just to keep the conversation moving, the team stated the actual thresholds directly and asked whether 100 could stretch to meet them. Noa came back within the hour at 300, no pushback.
The harder part wasn't the quantity — it was that Noa still hadn't said what the watch should actually be made of. She wanted “one price” while the case material, strap, movement, crystal, and water resistance were all still open. KODA held off on any number until the shape was settled first: a reference photo to confirm the general design direction, then a short list of the five specs that had to be locked before pricing meant anything.
Even with the list in front of her, Noa didn't want to choose. Her replies stayed general — “open to your recommendations,” “whatever gives a good balance between quality and price” — with only loose preferences: steel if possible, quartz movement, 5ATM water resistance, sapphire crystal “if the price difference is reasonable.” Internally the team weighed two ways to respond: keep pushing for line-item decisions, or stop asking and hand her one complete configuration to react to instead. Given how long she'd been circling the same vague answer, they chose the second — a single recommended build rather than a menu of options, on the read that more choices would stall her further rather than help.
Before that recommendation landed, Noa sent a screenshot of a competing listing she'd found on Alibaba — tiered pricing at ¥40.18 / ¥39.87 / ¥39.26 per unit depending on volume, with a ¥304.34 sample fee — and said simply, “based on this.” It confirmed what the team had suspected: she wasn't asking for a discount in the abstract, she was negotiating against a specific number already in her head.
KODA's recommendation landed close to that anchor rather than above it — 316L steel case, quartz movement, 5ATM water resistance, with the sapphire upgrade priced as a small, clearly itemized add-on rather than folded into the total. Noa accepted the base build outright and only pushed back on the sapphire line, trimming it slightly before confirming. The order was placed at 300 pieces with a 30% deposit, and the first sample round came back needing only one round of buckle-color correction before approval — smoother than most first orders KODA runs.
